How would you approach sellers on this issue?

Waiting to hear back from my realtor, but just curious about opinions on this. Just did inspection and hvac (2 units), water heater, and furnace are "far beyond their average life." Furnace is actually not functioning. This is a very old house and we expected to have to replace some of this stuff fairly soon, but they are all listed as working in the contract and we thought we'd have a year or so to tackle. Additionally, there are a few handyman level repairs that are conditional for our loan (a few spots of peeling paint, a loose step outside.)

  • The house has been on the market for 6 months and already had a sale fall through (unclear on why.)
  • Asking price was $550k, we offered $510k, settled on $525k
  • Quote to replace 2 hvac units, the furnace, and hot water heater is about $25k

We have to have the handyman repairs done for the mortgage. It's an afternoon of work at most. We'll be asking them to do that no matter what. When it comes to these other systems, what would you ask? Lower the price? Ask them to replace (the hvacs use the old freon and can't be repaired)? Nothing?
