Capacity planning was hard enough before hybrid - now I'm lost

I used to manage capacity by walking around and seeing who looked swamped. Revolutionary, I know. Now half my team is remote and I'm completely blind to what anyone is actually doing.

sPre-pandemic I could read the room - stressed body language, messy desks, general chaos levels. Now when someone says they're "busy," I have no idea if that means efficiently working or drowning in problems.

Daily standups aren't working because people aren't honest about their capacity. Slack updates get ignored. Time tracking shows hours but not context - someone could log 8 hours stuck on blockers and accomplish nothing.

I'm making terrible allocation decisions because I can't gauge actual workload. The remote team members could be overwhelmed while in-office people are coasting, and I'd never know.

How do you actually assess capacity in hybrid teams without becoming a micromanager? What tools or questions actually work for getting real visibility into workload?
