05 Subaru Outback L.L. Bean addition doesn't shift until very late

My daughter's 2005 Subaru Outback 6 cylinder has suddenly stopped shifting at normal RPMs. It revs very high in first gear and then shifts hard. If I put it in sport mode it will manually shift smoothly. I'd like to troubleshoot myself if possible. Any help is appreciated.
