**Is Your Leadership Style Driving Away Top Talent? The Surprising Data**

Your best people aren’t burned out on the work. They’re burned out on you.

Nobody wants to hear it. If your strongest performers keep walking out the door, they’re not leaving the industry. They’re leaving you.

Most managers don’t wake up planning to demoralize their teams. They show up tired. They get buried in tickets. They react instead of lead. Over time, the small moments pile up. The eye rolls during pre-shift. The criticism in front of the line. The silence when someone does something right. None of it feels like a big deal in the moment. All of it adds up.

Gallup has tracked this for years. Their research shows managers account for at least 70% of the variance in team engagement scores.¹ Not the hours. Not the pay. Not the chaos of a Saturday night slam. The manager.

Here’s the number nobody talks about. One in two employees has left a job specifically to escape their manager.² Not for better money. Not for a title. To get away from the person running the shift.

**The Line Cook Who Stopped Caring**

Picture a sharp, dependable cook. She shows up early. She stays late when you need her. She solves problems before you know they exist. Six months ago, she was the one holding the line together on your busiest nights.

Now she clocks in right on time. She does exactly what is asked and nothing more. She stopped offering ideas. She stopped joking around with the team. She is still there, but she checked out weeks ago.

You tell yourself she is going through something. You assume it will pass.

It will not pass. She is already looking.

What changed? You stopped noticing her. You corrected her in front of the team when an order went out wrong. You never acknowledged the 50 plates she sent out perfectly. You promised a conversation about her future and never followed through.

She didn’t need a raise. She needed a leader who saw her.

**The Four Behaviors Bleeding Your Team**

When top performers leave, the cause is rarely mysterious. It comes down to a handful of leadership failures repeated often enough to break trust.

**Micromanaging And Refusing To Trust.** A 2025 study at Liberty University followed employees who experienced consistent micromanagement. 24 out of 25 participants reported declining morale linked directly to their intention to leave.³ Financial incentives did nothing to retain them. No bonus or PTO bump convinced them to stay under a manager who refused to let go. Your strongest people need the least supervision. They’re also the first to walk when you hover.

**Public Criticism With No Private Praise.** Restaurant floors move fast. It feels natural to call someone out in front of the team when they make a mistake. But when they execute well, nothing. Silence. Gallup and Workhuman tracked over 3,400 employees across two years. Their finding: employees who received high-quality recognition were 45% less likely to leave their jobs.⁴ Recognition doesn’t mean empty compliments. It means naming specific wins. It means letting someone know they matter before they hand you a two-week notice.

**Ghosting People On Growth.** Nobody wants to feel stuck. The 2024 Work Institute Retention Report found that employees with career development opportunities show 34% higher retention than those without.⁵ iHire’s research adds detail: 18.3% of employees who recently left a job cited lack of professional development as the reason.⁶ Growth doesn’t require a promotion. It requires a conversation. Cross-training. Ownership of a project. Fifteen minutes of genuine attention. If you haven’t talked to your best people about their future in the last 90 days, someone else will.

**Glorifying Grind Culture Over Systems.** There’s a certain swagger in restaurants around being the person who figures it out. 60+ hour weeks. No days off. Running on adrenaline and pride. Grind culture produces burnout, inconsistency, and a quiet exodus of talented people who refuse to sacrifice their health for your lack of systems. High performers don’t want to be heroes. They want to work somewhere heroics are unnecessary. If every shift depends on someone going above and beyond, you don’t have a team. You have a countdown.

**The Numbers Behind the Exit**

Restaurant management turnover has climbed since the pandemic. Black Box Intelligence reports limited-service management turnover hit 55% in Q3 2024, compared to 45% in 2019. Full-service management turnover reached 38%, up from 31% pre-pandemic.⁷

The cost to replace a general manager averages $16,770 in hard costs alone. Separation, recruiting, training.⁷ The number doesn’t include lost institutional knowledge, team destabilization, or the service inconsistency following every departure.

Gallup’s 2025 data shows 51% of U.S. employees are watching for or actively seeking a new job.⁸ Your best people have options. They’re paying attention to how you lead.

**The Shift**

The old way says turnover is an industry problem. The new way recognizes turnover is a leadership problem, wearing an industry excuse.

You don’t need a consultant. You don’t need a 360 review. You need honesty about how you show up every day.

Ask yourself four questions.

In the last two weeks, have I praised someone privately for a specific contribution?

When is the last time I asked a team member what they want next and listened without interrupting?

Do I delegate outcomes or tasks I plan to re-check anyway?

Does my team need heroics to survive a normal shift?

If those questions make you uncomfortable, good. Discomfort precedes change.

Your best people are watching. They have been watching for months. The question is whether you give them a reason to stay before they decide you’re the reason to leave.
