Our outbound reply rate jumped from 6% to 22% - not because of better copy, but better leads

We sell a B2B SaaS that helps mid-market HR teams automate compliance training. Solid product, clear ICP, decent landing page.

But for months, our outbound was stuck in the mud:

  • Sent ~500 emails/week
  • Reply rate: 6%
  • Demo conversion: <2%

We tweaked subject lines, rewrote CTAs, A/B tested send times… nothing moved the needle.

Then it hit us: we weren’t talking to the right people.

We were pulling leads from a popular database (you know the one) using filters like “HR Manager” + “50-500 employees.”
Problem? Half the contacts worked at companies with no HRIS, no compliance budget, or just 3 employees. Our ICP wasn’t just “HR title” - it was “HR leader at a tech-savvy company using Greenhouse + Deel + Rippling.”

So we switched to a lead source that lets us filter by actual tech stack, not job titles alone.
Now we target:
Companies using specific HR/fintech tools
With 50-500 employees
Located in North America
Funded (Series A+) or revenue-stable

Result over the last 6 weeks:

  • Same email volume (~500/week)
  • Reply rate: 22%
  • Demo conversion: 8%
  • CAC dropped by 40%

The tool we use is database not because it’s magic, but because it gives us signal over noise. No more guessing if a company even has an HR department. We see their stack, team size, and hiring activity upfront.

It’s not a silver bullet. But for niche B2B SaaS, precision beats volume every time.
