The most common promotion? The one without the title or pay.
You know this one. And most of us have experienced it at least once.
Suddenly you’re Mentoring juniors, Leading projects, Fixing escalations, Representing the team in leadership calls & juggling a thousand tasks.
But your title? Same. Your pay? Same.
When you ask about growth? “You’re doing great. Keep it up.”
Shadow promotions are how companies test leadership without paying for it.
Sometimes we see it happening. Sometimes we even flag it. But unless the manager pushes for budget or title change, it just lingers.
I’ve felt conflicted in these situations. Because on one hand, stretch assignments can build a case for promotion. On the other hand, I’ve watched people quietly absorb more work for a year with nothing to show for it.
That’s not development. That’s convenience.
Have you ever been given more responsibility without formal recognition?
Did it eventually lead to a promotion or just more work?
