First time soldering - why is my joint so ugly and what did I do wrong?

Trying to solder some basic connections for a small project and my joints look terrible. They're dull, kind of bumpy, and I'm pretty sure I damaged the board a little.

I'm using a cheap iron, lead free solder, and watched a bunch of tutorials but clearly missing something.

Is it the equipment, my technique, or both? Any tips for a complete beginner to actually get clean joints that don't look like a bird did it?
