Planning a ₹2Cr Fully Automatic Isabgol (Psyllium) Processing Plant in Nagaur – Need a Reality Check on ROI and Subsidies.

Hi everyone,

I am planning to set up a 1 Ton Per Hour (TPH) fully automatic Isabgol (Psyllium) processing unit in the Nagaur district of Rajasthan. Given that this area is a major hub for Isabgol production, the raw material sourcing looks solid, but I have a few specific doubts regarding the commercial and technical side of the business.

The Current Plan:

Total Investment: Estimated around ₹1.5 – ₹2.5 Crore (including PEB shed, machinery, and utilities).

Capacity: 1 TPH fully automatic line (Cleaning, De-husking, Purification, and Packaging).

Location: Khinwsar/Nagaur region.

Current Situation: I already farm a portion of Isabgol myself, but this plant would require much higher procurement from the local Mandi.

My Doubts:

Machinery Reliability:

For a fully automatic setup, are there specific Indian manufacturers you recommend, or is it better to look at specific components from abroad for the de-husking/purification stage?

Rajasthan Agro Policy (2026):

Has anyone recently successfully claimed the 25-50% capital subsidy under the Rajasthan Agro-processing & Agri-business policy? How "smooth" is the disbursement process in reality?

Husk Recovery Rate:

In a real-world 1 TPH setup, what is the actual percentage of 'Grade A' husk recovery versus powder/industrial grade?

Operational Hurdles:

My area has high TDS groundwater (1800-1900 ppm). Since Isabgol processing is largely dry, does the water quality significantly affect the lifespan of the machinery or cooling systems?

Market Entry:

Is it wiser to start as a supplier to domestic pharma giants (like Dabur/Organic India) or should I focus on the export-grade high-purity husk (99% purity) from day one?

If anyone here has experience in agri-processing or the Psyllium market, I would love to hear your "lessons learned" or things you wish you knew before starting.

Thanks in advance!
