What's your biggest POD bottleneck? Here's ours and what we did about it
My buddy and I own and run a moderately successful POD business. We sell primarily wall art, focusing on products that align with our personal interests and ideas. We sell across Etsy, Shopify, and Amazon. Started mid 2024, and we've accumulated thousands of sales and hundreds of reviews. Part-time, just the two of us, trying to build something we could eventually do full-time.
Our strategy is simple: consistent product posting across all channels. Not every product is going to be a hit. Some sell multiple times a day, others have never sold. As we've grown to 1200+ products, managing everything at scale becomes a real bottleneck. Here's what we've run into, and how we've been solving it.
Social and Newsletters
Not gonna lie, I hate social media. But it's not something we can ignore for our brand. It was eating too much time, so I built an agentic system on a dedicated Mac Mini that has access to our full business directory. It handles daily posts to IG, FB, and Pinterest, intelligently selecting products and building galleries from our catalog. It also sends bi-weekly Mailchimp newsletters on a rotating set of topics so it never feels repetitive. Still refining it, but the output has impressed me.
Blogging
Slow build, but necessary. I tried an auto-blogging Shopify app... best one on the market at the time, but the results were pretty bad. Wrong images, irrelevant product promotions, brand completely off. I just let it run anyway. Eventually got fed up and built our own solution. It pulls relevant photos from Unsplash and Pexels, promotes actual products from our catalog, and produces articles that feel on-brand. Night and day difference.
Product Listings
This is the most time consuming part of the whole operation. Product photos, descriptions, SEO tags, metadata... then posting all of it separately on Etsy, Shopify, and Amazon. I tried basically every cross-channel posting app out there. Most were a nightmare to set up and still required manual cleanup after the fact. Worse, they have a tendency to wreck your catalog in ways you don't notice until the damage is done. One app reset shipping profiles across all our Etsy products to 1-2 days. Disaster for a POD business. It tanked our shipping rating, and we lost our Star Seller status before we caught it.
We went back to posting manually on each platform. Tedious, but at least nothing blows up. Etsy is the easiest, so it's currently our source of truth, but Ideally I would like Shopify to be the source of truth. For Shopify, I built a tool where I drop in product photos and it generates the title, description, tags, and SEO, plus inherits variants from a template and structure from set product profiles. This cut down our Shopify posting time dramatically. Amazon is a different animal. The UI is slow, clunky, and genuinely miserable to use. We hired a contractor to handle it and he didn't do a great job. Optimizing those listings and finding a real automation path there is one of my next priorities.
Variants
Wall art means a ton of variants for sizes, frame colors, canvas, unframed, etc. We're talking 72 per product. Try making a price change to one variant across 1200+ products on three platforms. We were using Vela for this, and it's decent, but expensive at scale. We also ran into profile issues where it overwrote some very specific variant configurations our POD setup depends on. Built our own Shopify tool for variant pricing management. Still use Vela for Etsy.
There's still plenty of other workflows we want to automate like mockup creation. The goal is to cut the busywork so we can focus on what we actually enjoy, creating products. Slowly getting there. Curious what bottlenecks others have hit and how you're solving them?
