"Hi {first_name}" isn't personalization. Here's the 2-layer system that actually works.
Real personalization converts at 6x the rate of merge-tag personalization. Most founders know this. Most founders still use merge tags because real personalization doesn't seem scalable.
It is. Here's the system.
Layer 1: Segment-level personalization (scales infinitely)
Build 3-5 email templates, each written for a specific micro-segment. "Series A SaaS founders with 5-10 person sales teams" gets a different email than "solo founders pre-revenue." Same product, different pain framing, different social proof.
This isn't the same as variable insertion — you're writing a completely different email for each segment. Once written, it scales to every person in that segment.
Layer 2: Individual personalization (takes 3 minutes per contact)
Add one specific observation to the opening of each email. One line. It can come from:
- Their LinkedIn: a recent post, a job change, a company milestone
- Their company: a recent funding round, a new hire in their team, a product launch
- Their content: a podcast appearance, a blog post, a tweet thread
That one line signals "I know who you are specifically" — which is the only personalization that builds trust.
The system: write the segment emails once. Before sending to each person, add the individual line. Total time per contact: 3 minutes. Reply rates: 15-25% vs 2-3% for merge-tag only.
