Agency repositioning: how to find your angle when everyone offers the same thing

The agency market has a positioning problem. "Full-service digital marketing agency" is what 80% of agencies claim. It positions no one. It differentiates nothing. It wins work only on price and relationships.

The agencies winning on positioning own a specific intersection: an industry vertical, a buyer type, an outcome, or a method. Not "we do SEO" but "we do SEO specifically for SaaS companies trying to rank for bottom-of-funnel comparison keywords." Same skill. Completely different buyer conversation.

The repositioning process:

Step 1: Look at your best clients. Not your biggest — your best (easiest to work with, best results, most referrals, longest retention). What do they have in common? Industry, company stage, team structure, specific problem?

Step 2: Find the intersection. The most defensible position is where your expertise meets their specific need in a way that's unusual. "We only work with B2B SaaS companies in the 50-200 employee range doing their first paid acquisition push" is a position. It excludes most of your current market. It makes you the obvious choice for a specific buyer.

Step 3: Test the new positioning before committing to it. Rewrite your homepage headline around the new position. Run 10 outreach emails using the new framing. Count responses. Before rebuilding your entire brand, see if the new angle lands.
