thought a 2x roas was “decent” turns out we were losing money on every order

ok so this is something that genuinely confused me for the longest time and i feel like a lot of founders are in the same boat where you open your ads manager see a 2:1 roas and you’re like okay not amazing but decent like we can work with this and that’s exactly what we thought for months until we actually sat down and broke the math and realized we were basically losing money on almost every order and just didn’t see it clearly because roas as a number feels good in isolation so here’s what clicked for me the moment someone explained it properly your roas only makes sense in the context of your margins and nobody really emphasizes this enough like we were operating at roughly 30–35% margins and feeling okay about ~2x roas but if you actually do the math a 30% margin means you only keep ₹30 on a ₹100 order and at 2:1 roas you’re spending ₹50 to acquire that order so you’re literally losing ₹20 every time and we were like wait what how is that possible when the dashboard looks “healthy” and that’s when this simple rule changed everything break even roas = 1 ÷ margin so for us at ~30% margin we needed ~3.3x roas just to not lose money which means anything below that we’re basically subsidizing customers and once you see it you can’t unsee it and then you start looking around and realize most ecommerce brands are in that exact situation operating at 30–40% margins and calling 2x roas “good” when in reality they’re not making money on the first purchase at all they’re just hoping it comes back through repeat purchases email sms whatever and that’s not necessarily wrong but it’s dangerous if you don’t know that’s what you’re doing because then you’re scaling something that isn’t actually profitable yet and we definitely did that for a bit and felt the cash flow pressure later and the other interesting part is this also explains why some brands can scale ads so aggressively at lower roas it’s because their margins are higher or their ltv is stronger so they can afford it whereas we were comparing ourselves to those benchmarks without realizing the underlying economics are completely different and that’s honestly the shift for me the question stopped being is my roas good and became is my roas good for my margins and if not then what do i fix and there are really only three levers you can play with either you improve your margins like better pricing or lower cogs or you improve your roas through better creatives targeting etc or you increase ltv so you can afford to lose money upfront and make it back later and in our case it ended up being a mix of all three but especially focusing on retention because that’s what actually made the acquisition make sense over time but yeah the biggest lesson was just this a 2:1 roas might look fine on paper but without context it can be quietly killing your profitability and i really wish we had understood that earlier because it would have changed how we approached growth from day one
