PSA for home service owners — you're losing 21x more leads than you think because of slow response times. The data is brutal.

I run Google Ads for home service businesses (cleaning, HVAC, plumbing, repair, roofing) and there's a pattern that comes up in EVERY audit:

Owner spends $3,000-$10,000/month on ads to generate leads. Then takes 4-12 hours to respond to those leads. Then wonders why their cost per booked job is climbing.

The data on this is so brutal I have to share it.

The research (Harvard, MIT, ServiceTitan):

  • Leads contacted within 5 minutes are 21x more likely to convert than leads contacted after 30 minutes
  • 78% of customers hire whoever responds FIRST
  • The average home service business takes 42 hours to respond
  • 27% of contractor inquiries NEVER get a response at all
  • Only 12% of contractors consistently respond within 5 minutes
  • 85% of callers who hit voicemail will never call back

That last one hurts. If your office is sending calls to voicemail during lunch, you're losing 85% of those leads forever.

The conversion drop curve:

  • Under 5 minutes: maximum conversion potential
  • 5-10 minutes: 10x decrease in qualification likelihood
  • 10-30 minutes: 21x decrease
  • After 1 hour: lead is likely already talking to your competitor
  • After 24 hours: 60x less likely to convert

Real example:

Two contractors get the same lead notification at 2:15 PM on a Tuesday. Same neighborhood. Same services. Similar pricing and reviews.

Contractor A calls back at 2:18 PM. Contractor B sees the notification at 4:45 PM after finishing his job.

By 4:45 PM, Contractor A has already booked the appointment.

This isn't bad luck. It's math.

The financial reality:

For a contractor averaging $3,500 per job, capturing just one additional lead per week through faster response = $14,000/month in new revenue.

That's $168,000/year. From doing nothing differently except answering the phone faster.

For an HVAC contractor, ServiceTitan ran the math: reducing response time from 24 hours to 5 minutes can transform a -77% ROI campaign into an 85% profit margin. Same leads. Same ads. Different timing.

Why most contractors fail at this:

  1. The owner is on a job site and can't answer
  2. The receptionist is on another call
  3. Lunch break = dead zone
  4. After 5 PM = dead zone
  5. Weekends = dead zone (despite Sunday nights being a major plumbing emergency window)
  6. No system tracks response time so nobody's accountable

What actually works:

  • AI receptionist or 24/7 answering service ($200-500/month). Answers every call instantly, qualifies the lead, books the appointment. Less than 1% of contractors are using this and the ROI is roughly 70x.
  • Auto-text within 60 seconds of any form fill. "Got your message. Calling you in 5 minutes." Even a generic auto-reply increases booking rates by 25-40% because it stops them from calling your competitor.
  • Round-robin call routing so calls go to whoever's available, not voicemail.
  • Daily response time tracking. Make it a KPI. What gets measured gets fixed.
  • Pre-qualification questions in the auto-text so by the time you call back, you already know the project type, urgency, and ZIP code.

The painful truth:

Most contractors invest thousands in Google Ads, LSAs, SEO, and review generation to fill their pipeline. Then they undo all that work by taking hours to respond.

It doesn't matter how cheap your CPL is if your team can't pick up the phone.

The first contractor to call wins more than 50% of the time. Regardless of price. Regardless of reviews. Regardless of experience.

Speed beats everything else in home services. Most owners haven't realized this yet.

Happy to answer questions in comments. No pitch - just sharing what I keep seeing in audits because most agencies will optimize ads forever and never tell their clients the real bottleneck is response time.
