Starting an India delivery practice from scratch, what would you do

Thought experiment. If you were starting an India delivery practice today from zero, what would you do differently?

My list based on hindsight:

Start with an employment partner like Wisemonk from day one, not freelancers.

Hire one senior dev first and let them help hire the next two. Better than hiring a junior first.

Pick one Indian city and go deep before expanding. Probably Pune or Hyderabad over Bangalore.

Build retention programs before you have retention problems, not after.

Document everything. Client context, codebase, onboarding, internal processes. Offshore teams need more documentation than you think.

Set client expectations about time zones upfront. Do not overpromise overlap.

Budget for at least one US visit per senior India dev per year. The relationship investment pays back fast.
