If your team uses WhatsApp to manage tasks — here's why things keep falling through the cracks

I run a small operations-focused business in Singapore and I'm struggling with task accountability for my field team.

Right now we use a WhatsApp group to assign tasks. Staff reply "done" but I have no way to verify without physically going to the site. By the time I find something wasn't done properly, the client has already noticed.

My specific problems:

  1. Tasks assigned in WhatsApp get buried — 200+ messages/day, staff miss assignments
  2. No proof of completion — just someone's word that they did it
  3. I don't find out something is overdue until I do a site visit (usually 4-8 hours later)
  4. When a client asks for a report, I spend 2-3 hours pulling data from memory and chat logs

I've looked at a few tools but the enterprise ones (SafetyCulture, hotelkit) are $15-25/user/month which is hard to justify for a 15-person team. Deputy and Connecteam handle scheduling well but don't solve the "prove it was actually done" part.

For those managing 10-50 field staff:

  • Do you require photo proof when staff complete tasks?
  • How do you find out when something is overdue — automated alerts or manual follow-up?
  • What tools or systems are you using that actually work at a small business budget?
  • Or are you just living with the WhatsApp chaos?
