Global campaigns rarely fall apart because the creative idea is bad.

They fall apart in the handoffs.

One market needs a different OOH format. Another territory is waiting on approval. Central wants to know what has actually been ordered. Production is asking which version is final. APAC is waking up just as Europe is logging off. Suddenly the “global launch” is not one campaign. It is 60 slightly different operational problems happening at the same time.

That is why I thought this [Universal x Spark case study](https://www.hellospark.com/our-work/universal-a-global-release-valve-that-can-handle-the-pressure-v2) was a useful one.

Universal already had a sophisticated global OOH delivery model. The challenge was not “fix a broken process.” It was more subtle than that. They needed extra capacity for concurrent global releases across roughly 60 territories, without blowing up the existing workflow or forcing everyone into a shiny new system nobody asked for.

That distinction matters.

Spark came in as an additional delivery partner alongside the incumbent agency, which is usually where things can get messy fast. But the smart move was integration, not reinvention. They supported the existing model while adding a more structured layer of coordination, live tracking, and visibility into order volumes, production status, territory uptake, and demand patterns.

The first big test was Bad Guys 2, delivered under real campaign conditions, not a neat little pilot deck.

The case study also mentions up to 2,000 placements and a distributed team model that helped create more of a 24-hour production cycle, including better support for APAC markets. That is the kind of operational detail people outside global marketing often miss. Time zones are not a calendar inconvenience. They are a production constraint.

The real takeaway for me is this: scaling creative delivery is not just about making more assets faster.

It is about giving central teams enough visibility to make decisions, giving markets enough support to move quickly, and giving the whole system a pressure valve before the pressure turns into chaos.

Because once you are managing dozens of territories, overlapping launches, agency partners, approvals, formats, and market-specific needs, “just produce more” is not a strategy.

It is a burnout plan.

Global launches don’t need more chaos moved faster. They need a release valve.
