**The day I realised the biggest money in real estate is made before the launch.**
The day I realised the biggest money in real estate is made before the launch.
I joined one of the Big 4 real estate brokerage firms in Gurugram in August 2023. I was completely new to the industry.
Every day we had 2–3 project trainings. Developers would come to pitch their upcoming launches to hundreds of sales consultants. Most presentations were the same.
Then one day a developer walked in with his entire leadership team.
The energy in the room was different. Even senior managers who had attended hundreds of trainings looked genuinely excited.
They unveiled a luxury condominium project with features I'd never even heard of—mist technology, massive decks, infinity pools, wellness amenities, everything. We were even told to switch off our phones because no photos were allowed.
Then came the pricing, payment plans and finally...
The incentive announcement.
Rs 2 lakh for every 3 BHK sold.
Rs 3 lakh for every 4 BHK.
For someone who had closed only one deal till then, these numbers sounded unreal.
Then something happened that completely messed with my head.
A guy on the floor received a call.
He stood up holding a cheque for the same project.
The project hadn't even launched yet.
Everyone clapped.
I sat there wondering...
How?
I was making 250 cold calls every day.
Running meetings.
Following up endlessly.
And someone had already booked a Rs 4+ crore apartment before the project was even officially in the market.
Instead of motivating me, it crushed my confidence.
I had bootstrapped and exited a startup before joining real estate, yet here I was questioning whether I could even sell one house.
Fast forward a year.
My VP asked me to visit the same developer's office to collect a refund cheque for one of his investors.
While handling the paperwork, I noticed something strange.
The investor had submitted his cheque in September 2023.
Our internal project presentation happened in late October.
The public launch was in November.
That's when I understood how the game actually worked.
The investor belonged to the developer's inner circle.
He had been offered inventory weeks before anyone else knew the project existed.
Lower pricing.
Priority unit selection.
Launch gains almost guaranteed.
The launch premium eventually jumped by around Rs 2,500 per sq. ft.
Those investors made money before the rest of the market even knew the project's name.
But here's the interesting part...
The developer later backed out of the promised unit allocation because demand exploded. They sold the better units to later buyers at higher prices.
The investor cancelled.
It took almost 12 months to get his money back.
That experience taught me two lessons.
1. The biggest money is usually made before the public knows an opportunity exists.
By the time a project is trending on Instagram, YouTube or WhatsApp, someone else has already secured the best inventory.
2. In real estate, reputation is worth more than a launch premium.
If you break your word once, people remember.
Ironically, the same developer is back today with another flashy luxury project on Golf Course Extension Road.
The marketing is brilliant.
The product genuinely looks attractive.
But this time, I know what questions matter more than the brochure.
Who owns the land?
Are approvals in place?
Has RERA been filed?
What's the legal structure?
Because after spending a few years in this industry, I've realised one thing:
Real estate isn't just about buying the right property.
It's about getting the right information, at the right time, from the right people.
Has anyone else working in Indian real estate seen similar "pre-pre-launch" deals, or was this just how the Gurugram market operated during the boom?
Love aa.
