A locksmith company in New York was spending $3,000 every month on **Google Ads for locksmith** services and had absolutely nothing to show for it. No leads, no tracking, no visibility into where a single dollar was going. Just money disappearing.

We've uploaded the full case study video above — watch it for the complete account walkthrough. The written breakdown continues below.

The budget didn't change. The strategy did. Here's what we found and what we fixed.

# What We Found When We Opened the Account

This is a business that should perform well on **Google Ads for locksmiths**. High-intent customers, urgent needs, competitive local market in New York, residential, commercial, and automotive services all in demand. The product was right. The setup was not.

When we got access to the account, four problems stood out immediately.

**Search and Display campaigns mixed into one.** If you know Google Ads, you already know this is a red flag. Search and Display attract completely different audiences with completely different intent levels. Running them in a single campaign means the budget gets pulled in two directions, the algorithm gets confused, and the reporting tells you nothing useful.

**Only three to four broad match keywords.** Broad match on a tight local service budget is one of the fastest ways to burn spend without results. The ads were triggering for searches like "how to pick a lock" and "DIY locksmith tips" — people with zero intent to book a service. Not a single exact or phrase match term in the account.

**No tracking whatsoever.** No Google Tag Manager, no GA4, no call tracking, no conversion events. The business owner had no idea which campaigns were producing calls and which were producing nothing. The freelancer running the account had claimed to be working on branding. When we showed the account to the client, he was in shock — the account had barely been touched.

**No negative keywords, no search term reviews, no human oversight.** The account was running entirely on Google's AI with no strategic input — which compounds the damage when the foundation is already broken.

# What We Built From Scratch

**Step 1 — Tracking first, everything else second.** Before touching a single campaign, we set up GTM, GA4, and phone call tracking for every service line. You cannot optimise what you cannot measure. Every lead that came in after this point was attributable to a specific campaign, keyword, and ad.

**Step 2 — Separated Search from Display completely.** Two distinct campaigns, two distinct audiences, two distinct budgets. No more cross-contamination.

**Step 3 — Tightly themed ad groups per service.** Residential lockout. Commercial access. Car key replacement. Emergency locksmith. Each with its own keywords, headlines, and call-to-action built around what that customer is searching for in that moment of urgency.

**Step 4 — Local Service Ads launched alongside Search.** For a **locksmith Google Ads** strategy in a local market, Local Service Ads are non-negotiable. They sit at the very top of Google search results, carry the Google Guaranteed badge, and charge per lead — not per click. This is where a significant share of the 124 leads came from.

**Step 5 — Exact and phrase match keywords built around booking intent.** "Emergency locksmith near me." "Locked out of house." "Car key replacement New York." People searching with urgency, ready to call. Negative keywords added weekly to keep irrelevant traffic out.

**Step 6 — Weekly A/B testing.** Multiple headlines and calls-to-action tested continuously. What converted got the budget. What didn't got cut.

# The Results — 2 Months After the Rebuild

* **124 quality leads** — not clicks, not impressions. People who called and booked.
* **Cost per lead: $23.32**
* **Monthly budget: $3,000** — unchanged from before

The same spend that produced zero results for months delivered 124 real leads in the first two months after the rebuild. That is what properly structured **Google Ads for locksmith** campaigns actually look like.
