Asset-light logistics aggregator, live across India. Would like this pulled apart before we raise.
Kuruier — we aggregate delivery, we don't operate it
Chennai-based, live across India. Posting the model and real numbers because I'd rather have this torn apart here than in a pitch meeting.
What we are, and what we're not
Porter, Dunzo and Delhivery are operators — they own or contract supply, manage drivers, carry fleet cost, and live or die on utilisation. Asset-heavy.
We own zero vehicles. Kuruier is a matching layer over supply that already exists, and we charge commission on the match. Aggregator economics, not operator economics.
Three supply types, one matching layer
- Travellers — people already making a trip carry a parcel along their route. Near-zero marginal cost, cheapest intercity option.
- Riders — local same-day. The mode where we control supply, so it's our reliability floor.
- Fleet trucks — heavy and bulk, largest ticket sizes.
Handover is OTP-confirmed at both ends and payment releases only on delivery confirmation.
Where we are
- ~1,300 users, growing 100+ per day
- 160+ packages created: 130+ travellers, 20+ riders, 5 fleet
- Pan-India from day one, no city-by-city fleet build required
Revenue: built, deliberately switched off
Every commission model is live in the platform and configurable from admin. We run most of it at zero on purpose. This is a new delivery behaviour in India — strangers carrying strangers' parcels — and trust has to come before take rate. Charging early on thin supply just kills the supply you're trying to build.
- Travellers: free for now. Commission switches on once we cross 10K users transacting through traveller delivery. Until then the platform is the offer, and we're buying trust and brand.
- Riders: free now, 10% commission — flips on from the backend once traction holds, no app release needed.
- Fleet: first 20 loads free per operator, then flat ₹200 per order, tunable per operator or region.
The fleet portal
Operators get a dashboard to run their company inside Kuruier — vehicles, pricing, service areas, jobs. Most small operators here run on WhatsApp with no software at all. Ops layer plus demand is stickier than paying per load.
What we're short of
Not product — three modes are live, monetisation is a toggle. We lack marketing budget and headcount. We're adding 100+ users a day on small ad spend; the constraint on going faster is acquisition money and people, not engineering.

The ask
Raising to fund acquisition and hiring. If you invest in marketplaces or logistics infra, DMs are open. Everyone else — tell me what breaks at 10x this.
