(PS4 )Need help with bpd 025 drive
Hi everyone. I'm repairing the Blu-ray drive from a **PS4 CUH-1102A**, using the **BDP-025** drive/daughterboard. I've been troubleshooting this for quite a while and I'm now stuck, so I'd really appreciate opinions from anyone familiar with these drives.
### Original problem
The drive originally one day started to take too long to read disc and within 5 minutes of playing would eject disc so i took apart to clean it but due to lack of experience I created a mechanical problem with the loading mechanism which I have fixed now.
But in the process of fixing the gear issu3s i mistakenly broke the two microswitches on the moyor board so I replaced the switches.
### Switch replacement
I didn't have replacement PS4 switches available, so I removed apparently similar microswitches from a **PS3 Slim BL1-012** drive and soldered them onto the PS4 motor/switch board.
Both switches:
* physically click,
* pass continuity testing,
* are mechanically pressed by the gears,
* are released when the drive is empty,
* and both are pressed when the mechanism is in the loaded position.
I know continuity alone doesn't prove that they're electrically identical to the original PS4 switches, so this is still one possible suspect.
### Loading motor
I tested the loading motor with a multimeter and got approximately **15–27 Ω**, depending on probe position/contact. So the motor winding doesn't appear to be open.
At one point the eject mechanism was working, but the drive wouldn't pull a disc in.
### Cables
I subsequently replaced the drive's flex/ribbon cables with known-good cables with help from someone experienced.
There was also a cable between the PS4 motherboard and the drive that I accidentally damaged at the connector end. I later repaired the damaged contact/finger area because I couldn't find a replacement.
### Previous behavior
Before the motherboard-to-drive cable was damaged, pressing the eject button on the drive/daughterboard would make the PS4 produce **3 consecutive beeps**, but the motor wouldn't actually move.
So at that stage:
**Press eject → 3 beeps → no motor movement**
The disc also wasn't being pulled into the drive but somehow the drive was ejecting the disc just not pulling the disc in
### Current behavior
After repairing the damaged cable and reinstalling everything:
**Press eject → absolutely no beep from the PS4.**
There is also no loading motor movement.
So I'm wondering whether my repaired motherboard-to-drive cable/connector is still not making proper contact, or whether something else on the drive has failed.
### Current known state
* PS4: **CUH-1102A**
* Drive: **BDP-025**
* Loading motor: ~15–27 Ω
* Microswitches: replaced with switches from PS3 Slim BL1-012
* Switches mechanically actuate and pass continuity tests
* Cables: replaced with known-good ones, except the motherboard-to-drive cable which I repaired after damaging its connector end
* Disc: not pulled in
* Loading motor: doesn't run
* Current eject response: **no beep at all**
* Previously eject response: **3 consecutive beeps**
The spindle motor flex cable was also damaged at one point, but I understand that a missing spindle connection shouldn't normally prevent the loading mechanism from physically pulling the disc in.
### What I'm trying to figure out
-
Does the **3-beep → no-beep change** strongly suggest a communication/power problem?
-
Could my repair of the motherboard-to-drive ribbon cable be the reason the drive is now completely unresponsive to the eject button?
-
Is there a specific voltage I should measure to confirm that the BDP-025 is receiving power?
-
Could the PS3 BL1-012 microswitches be electrically incompatible even though they physically fit and pass continuity?
-
Is there a known "home" position/cam synchronization procedure for the BDP-025 loading mechanism that I should verify?
-
What would you test next before replacing any more parts?
I'm comfortable using a multimeter and doing soldering/repair work, so I'm happy to perform electrical tests if someone can tell me exactly what to measure.
**Photos of the drive, switches, and damaged/repaired ribbon cable are attached.**
Thanks in advance to anyone who can help me narrow this down.
Btw i used ai to type this cause I am too exhausted mentally to type my situation here since it's been a month with this issue for me so if anything is out of tge loop or anyone wants me to answer something please ask I am in dure need for help cause I am out of options now regarding this drive
