25 downloads, 0 trial starts: I think I built too much before validating the paywall
I spent months building Fitly, an iPhone and Apple Watch fitness app, because I wanted one place for personalized workout plans, set and RPE logging, nutrition, and recovery guidance.
It has been live for about a week. The current funnel is humbling:
- 648 App Store impressions
- 124 product page views
- 25 first-time downloads
- 0 trial starts
- 0 active subscriptions
- $0 revenue
RevenueCat also shows 114 new customer records and 180 active customers in the last 28 days, but none converted. I know RevenueCat customers are not the same as App Store downloads, and that gap is another thing I need to investigate.
My current belief is that the code is not the main problem. The promise may be too broad, the Pro value may be unclear, or I may be asking for trust before the user has experienced a useful result.
If you were in my position, what would you do first?
-
Strip Pro down to one obvious paid outcome
-
Move the paywall later, after the first completed workout
-
Interview the first users before touching the product
-
Stop all acquisition until activation is fixed
Brutal feedback is welcome. I would rather learn what is weak than collect polite downloads.

Full disclosure: I built the app and it includes an optional subscription.
