What would you instrument first in an iPhone + Apple Watch app with 25 downloads and 0 trial starts?

I am a solo developer and recently shipped Fitly for iPhone and Apple Watch.

The app supports personalized workout plans, offline active workouts, set, reps and RPE logging, nutrition tracking, and subscription purchases. I expected the technical work to be the difficult part. The launch data showed me that activation is the harder problem.

App Store Connect currently shows:

- 648 impressions

- 124 product page views

- 25 first-time downloads

RevenueCat production data shows:

- 114 new customer records

- 180 active customers

- 0 trial starts

- 0 active subscriptions

- $0 revenue

I know RevenueCat customer records are not equivalent to App Store downloads, especially with anonymous user IDs, reinstallations, and device changes. I still want to investigate whether my implementation is creating more customer records than expected.

My next event list is:

  1. Onboarding completed

  2. Workout plan created

  3. First workout started

  4. First set logged on iPhone

  5. First set logged on Apple Watch

  6. Paywall viewed

  7. Trial CTA tapped

  8. StoreKit purchase result

For developers who have shipped an iPhone and Watch app, which activation event would you treat as the north star? Would you separate the Watch path from the iPhone path from day one, or wait until there is more traffic?

I would also appreciate advice on diagnosing the RevenueCat to App Store download gap without confusing anonymous customer records with actual installs.

Full disclosure: I built the app and it includes an optional subscription.
