The QBR template change that actually shifted how clients react in the room

For a while my quarterly business reviews were a wall of “look how busy we were.” Activity metrics, tickets closed, hours logged. Clients would nod politely and the renewal conversation still felt like pulling teeth. I rebuilt my QBR template around a different spine and the reaction in the room changed noticeably.

The old structure was basically: agenda, everything we did, some charts, next steps. The new one:

Outcomes against the goals we set last quarter, first. Not activity. The actual business results tied back to what they said mattered when we started. If a number is bad, it goes on this slide too. Owning the miss up front buys more credibility than any win.

One slide of “so what.” Every metric gets a plain sentence on what it means for them, not just what happened. A dashboard is not insight. The interpretation is the thing they are paying for.

Risks and what I am worried about. Naming the thing that could go sideways before they do completely reframes how they see you. It moves you from vendor to advisor.

A short forward plan with their input built in, not a finished decree. Three priorities for next quarter, framed as a recommendation to react to.

The ask. Renewal, expansion, an intro, whatever it is. If the value is on the table, the ask should be too.

The mechanical thing that helped: I stopped rebuilding the deck from scratch every quarter. I keep the structure fixed and only the content changes, so I am spending my prep time on the thinking, not on formatting boxes. These days I draft my notes into Gamma and let it lay out a first version fast, which frees me up to rewrite the “so what” lines by hand, which is exactly the part that should be human anyway.

The real shift was leading with their outcomes instead of my activity. Everything else is packaging.

For those running QBRs, what is on your first content slide, and have you ever put a miss up front on purpose?
