Skipped college to build an automation agency. Month 3: middleman stole our prototype, co-founder took a vanity title, and I’m back at $0. Need honest advice from veterans who survived the 0-to-1 grind.
I am 20 years old. Three months ago, I opted out of university to build a backend automation agency specializing in self-hosted workflow infrastructure (n8n, API integrations, webhook pipelines, and database syncs).
Coming from a traditional background where everyone is pushed into stable professional paths (like law), my family gave me a strict 12-month runway to prove this business is viable. If I don't hit sustainability, I have to go back to the conventional route.
I am three months in. Revenue is at $0, and the last 72 hours wiped out everything I had lined up.
1. The Middleman Stole the Architecture
An established overseas IT service firm (connected through personal networks) brought us an automation project for an accounting practice.
Over several weeks, I sat through 4 to 5 discovery calls, mapped out the system logic, and built a fully functional prototype for multi-inbox triage and data extraction. They verbally approved our quotation.
Once the prototype was tested and working, the IT firm launched an internal software department, handed our exact prototype and architecture to their in-house staff, and told us they were moving forward internally because "there was no signed contract." They took the system and cut me out completely.
2. The "Build It for Exposure" E-com Trap
In that same network, an e-commerce business had me build a custom Shopify-to-WhatsApp automation system (order confirmation, dispatch tracking, and automated review collection).
They expected the entire deployment 100% for free under the guise of "getting me references," while my partner got brought into their paid marketing loop. I realized too late that I was subsidizing their operations with free custom engineering while getting handed $0 in return.
3. The Co-Founder Walked for a Vanity Title
My partner decided to join that same IT firm. They handed him an underpaid, near-zero-stipend "Head of Department" title to manage internal projects, and he took it.
Looking at it objectively, I was already doing 100% of the actual work: cold outbound, lead generation, pipeline tracking, and backend development. He rode shotgun while I did the prospecting. Losing him stings personally, but operationally I lost zero technical capability. I now own 100% of my agency and 100% of my equity.
4. The Reality Check
- The Skills: I have high technical command over n8n, webhooks, API logic, and database pipelines. I build working systems that solve real operational bottlenecks.
- The Bottleneck: I have 9 months left on my family deadline, $0 in ad budget, zero public case studies, and zero cash flow.
- The Mindset: I am bruised, but I am not quitting. I know this is the trial-by-fire phase every real founder goes through, and I am ready to put in 12–14 hour days to make this work.
My Questions for Agency Owners Who Started From Scratch:
- How did you land your first $500–$1,000 client with zero public case studies and zero ad budget? Which specific channel (cold email, personalized Loom audits, local white-labeling) actually generated immediate cash flow?
- How do you demo technical competence without getting your architecture stolen? How do you prove you can solve their problem without handing over the exact blueprint to an internal team?
- Where do you draw the hard line on "free work"? How do you use free pilot builds to get case studies without getting exploited by people promising "future referrals"?
- What is the single biggest trap to avoid in months 4 through 6 when the initial excitement is dead and you are grinding completely solo?
Appreciate any raw, unfiltered feedback from people who have actually built an agency from zero.
