The moment you realize your promotions trained clients to only book during promotions
A well timed promotion drives volume. It fills slow days, brings in first-time clients, and creates a short-term revenue bump that feels good. The problem starts when the same clients only ever book during promotions and the practice has inadvertently trained them to wait.
The practices that run promotions effectively tend to use them as acquisition tools with a clear retention strategy behind them, not as the default way to keep the schedule full. The first visit is discounted. The second one is full price and the client comes back anyway because the experience was worth it.
When promotions become the operating model rather than a tactic, the margin compression eventually becomes impossible to ignore.
