The design review that changed how I think about SaaS dashboards

A few years ago I did a UX review for a B2B analytics product. Solid team, well-funded, genuinely useful data.

The dashboard was beautiful. Every metric a user could want, clean charts, good hierarchy. The team was proud of it.

Then I watched five users open it for the first time.

Every single one of them paused on the dashboard, looked around for about 10 seconds, and then asked some version of "okay but what do I do now?"

The dashboard showed everything. It told people nothing. There was no clear primary action, no indication of what mattered most, no guidance for what a new user should focus on first.

The team had designed for the power user who knows exactly what they're looking for. But every new user arrives before they're that person.

The fix wasn't a redesign. It was one thing: a clear first action on the dashboard tied to the user's specific goal. Something that said "start here." That's it.

Retention in the first two weeks improved significantly.

What's the biggest gap you've seen between how a team thinks their product works and how users actually use it?
