Bit of context: we run a B2B marketing agency, and a big part of what clients pay us for is outbound. So we've written and sent a lot of cold email across very different industries. For a long time our process looked like everyone else's. Build a list, load a sequence, merge in first name and company, maybe an AI-written first line about something they posted on LinkedIn.

Results were about what you would expect.

The low reply rate wasn't what bothered me most. What bothered me was why people replied. When we went back through the replies we did get, the personalized first line had almost nothing to do with it. Most of those people replied because the email happened to land at the right moment. One had just opened a second location and was struggling with scheduling. Another was about to hire their first head of sales. We didn't know any of that when we hit send. We just got lucky.

We saw the same thing across every client and industry. The first line we spent time personalizing wasn't what got replies. Timing and relevance were, and we were leaving both to chance.

That's what we are trying to fix with [COLDPOST](https://coldpost.ai). You start by describing what you sell and who you sell it to, then it builds out the ICP in four parts: **pain points**, **buying triggers**, **objections**, and **desired outcomes**. Then for each prospect you import, it researches the person and the company, decides which of those angles actually fits them, and drafts the email and LinkedIn sequence from there.

Two prospects from the same list can get completely different messages. One gets a trigger-based opener because they just posted a job for a sales lead. Another gets an objection-first email because their site makes it obvious they already use a competitor.

The part I'm least sure about: getting people to spend real time on the ICP step. Everyone wants to go straight to "upload CSV, generate emails." But if the ICP is vague, everything downstream is vague too, and no amount of prospect research fixes that.

Two questions for anyone doing outbound:

Do you write messaging per segment or per prospect?

Has anyone seen per-prospect angles actually beat one really good template? Or is it more effort than it's worth?

We built our outbound tool around the ICP instead of the lead list. Would love pushback on the approach.
