What's the hardest conversation you've had with a direct report — and how did you handle it?

Not looking for the sanitized version.

I'll start: telling a senior engineer who had been at the company for 6 years that they weren't going to make staff. They'd been told "maybe next cycle" for 2 years before I joined. I had to be the person who closed that loop honestly.

Hardest part wasn't the conversation — it was that I was right and they knew it too.

Another one - someone senior we hired 3 months before the leadership decided to tell us that we didn't have more than 6 months runway and we had to cut someone to save budget. It was clear that the new guy had to go cause he was yet to prove himself and was costing the highest!
